Walk through a mid-sized fulfilment centre in Bhiwandi or Bhiwadi during a festive peak and the bottleneck is visible within ten minutes. It is not the packing station and it is not the dispatch dock. It is a picker holding a printed list, walking the same aisle three times because the list is sorted by order, not by location.
Travel time is the dominant cost in manual picking. Industry studies across warehouse operations consistently put walking at 50 to 60 percent of a picker’s total time. Every software decision that reduces walking pays back faster than almost anything else on the floor.
Pick Strategy Before Pick Technology
The right strategy depends on order profile, not on vendor marketing.
- Single order picking suits low volume with large baskets. It is simple and error tolerant, but travel per line is the highest of any method.
- Batch picking groups several orders into one trip, then sorts at a station. It works well when many orders share overlapping SKUs, which is typical for a D2C brand with a narrow hero catalogue.
- Zone picking assigns pickers to fixed areas and passes totes between zones. Throughput rises sharply, but it needs reliable handoff tracking or units go missing between zones.
- Wave picking releases work in blocks timed to carrier cutoffs, which is how you stop the 6 pm courier pickup from becoming a nightly scramble.
Most growing operations do not need to pick one forever. They need software that can run different strategies for different order classes on the same floor, so a 30 line B2B order and a single unit D2C order do not follow the same path.
Scan Discipline Is the Accuracy Control
Barcodes only prevent errors when scanning is mandatory and enforced in sequence. A scan-to-confirm flow that checks location, then SKU, then quantity catches the three failure modes that produce most mispicks: right product from the wrong bin, similar-looking variant, and miscounted quantity.
Manual entry fallbacks are where accuracy quietly leaks. Every override should require a reason code and land in a report a supervisor actually reads. Where GS1 barcodes carry batch and expiry in the data, capture them at pick rather than at dispatch, because that is the only point where the physical unit and the digital record are guaranteed to be in the same hand.
Handheld choice matters less than people assume. A rugged Android device with a decent camera-based scanner is adequate for most Indian warehouses under 20,000 square feet, and the money saved goes further in better shelf labelling and clearer bin naming.
Measure the Floor, Not the Dashboard
Four numbers tell you whether a warehouse system is working. Lines picked per hour, per picker and per strategy. Pick accuracy, measured at the audit station rather than by customer complaints, with 99.5 percent as a workable floor target. Travel distance per order, which most WMS platforms can estimate from bin coordinates. And dock-to-stock time, because receiving delays create phantom stockouts that no amount of picking efficiency will fix.
Publish these on the floor, updated daily. Pickers respond to visible numbers far more reliably than to monthly reviews.
